Inventory & Logistics
However well the sales side performs, a product that is not on the shelf turns an order into a cancellation. This service is about that foundation: accurate stock and a warehouse flow that carries the volume.
Every growing e-commerce operation hits the same threshold. Past a certain order count the old way stops working: system stock and shelf stock drift apart, picking takes longer, the returns corner piles up and cancellations drag channel ratings down.
The cause is rarely laziness, it is the absence of standards. If the same product carries three different codes, shelves have no addresses and counting happens once a year, errors are unavoidable. With standards in place the same team in the same warehouse ships far more orders without mistakes.
We start in the warehouse, not on a screen. First we watch the flow, then we separate which step needs a standard and which needs software. Software placed on top of a sound flow helps; placed on top of a broken one it just makes the breakage faster.
Four pillars of the work
Stock accuracy
A single source of stock truth, a cycle counting routine and variance analysis. The gap between the system and the shelf starts shrinking the moment it starts being measured.
Warehouse flow
Layout, shelf addressing, picking routes, packing and dispatch checks. The goal is fewer steps and less walking, with more control.
Barcode and label standards
SKU conventions, product and shelf labels, carton labels, printer setup. A barcode that will not scan means a handwritten note, and a handwritten note means an error.
Channel sync and returns
When and how stock is published to channels, the cancellation and return flow, shipping integrations. How fast a returned item becomes sellable again is decided here.
What we see most often
In the system, not on the shelf
The order gets cancelled, the customer is gone and the channel rating drops. The cause is rarely one theft; it is small differences accumulating without a counting routine.
No SKU standard
The same product carries three different codes across the warehouse, the site and the channel. Reports do not reconcile, matching is done by hand and every new channel multiplies the mess.
No picking route
Products were put wherever there was space. Pickers walk the warehouse all day, preparation time stretches and the system jams on a busy day.
Returns disappear on a shelf
Incoming returns get set aside and take days to inspect and restock. Sellable units wait outside inventory while the same product goes out of stock.
Counting once a year
By the time the variance is found nobody can trace its source. With cycle counting the difference shows up while it is small and can still be traced to a process.
Scope
Warehouse size and channel count define the scope. After the first visit we choose the starting point together.
Inventory
- Establishing SKU and barcode standards
- Shelf addressing and layout plan
- Cycle counting routine and variance tracking
- Minimum stock levels and reorder points
- Traceability for serial or batch tracked products
Warehouse flow
- Goods in and putaway flow
- Picking routes and wave planning
- Packing station and verification step
- Dispatch, carrier handover and end of day close
- Return intake, inspection and restocking
Labels and printing
- Product, shelf and carton label templates
- Thermal printer setup, ZPL and TSPL output
- Shipping label and dispatch note flow
- Label verification and scan checks
Systems
- Stock sync across channels and publishing rules
- Planning carrier and accounting integrations
- Operational reports and a daily control screen
- Data exchange with your existing ERP or panel
How we work
- 01
Warehouse and data visit
We walk the warehouse and watch the flow as it is. At the same time we take stock, order and return data; the described process and the actual one are rarely identical.
- 02
Standards
SKU, barcode, shelf address and label standards get written down. Skip this step and every later improvement is built on the old mess.
- 03
Flow design
Steps from goods in to dispatch get rearranged. Changes are rolled out in an order the team can absorb, not all at once.
- 04
Systems and integration
Stock sync, label printing and reporting get set up. Where needed our own development team writes the piece that talks to your existing system.
- 05
Counting rhythm and handover
The cycle counting calendar, the daily checklist and who owns what are written down. The standards document stays with you.
Who this is for
Good fit
- E-commerce brands running their own warehouse
- Businesses selling on several channels where stock publishing has become hard
- Operations where errors and cancellations grow along with order volume
- Brands moving to a new warehouse or expanding an existing one
Not a good fit
- Teams unwilling to change how the warehouse works
- Requests for a software install with the process left untouched
- New projects without a steady flow of orders yet
- Setups that have fully outsourced operations and have no access to the data
What we watch
Whether the operation improved is not a feeling. Targets are set after your current state is measured.
Our own products
Stokmatic on the inventory and warehouse side and Tagdio on the barcode and label side are built by us. You are not obliged to use either: if you already run an ERP or panel, we build on top of it. We only suggest our products where they genuinely fit.
How the engagement works
Scope and duration
The first round happens on site. Standards and flow design usually take three to six weeks; the systems side depends on scope. Monthly follow up afterwards is optional.
Team and communication
We work with the warehouse team, not over their heads. A rule nobody applies on the floor stays on paper, so changes get tested with the people who will use them.
Handover
The standards document, label templates and checklists stay with you. When new staff join, training can run from that document.
Frequently asked
Does this work with our existing ERP?
It does. We first look at what the current system does well; in most cases completing the missing step beats replacing the ERP. Where needed our own team writes the data exchange in between.
Do I have to use Stokmatic?
No. The standards and flow work is product independent. Stokmatic only comes up if it genuinely fits the need.
We already have a barcode printer, will it work?
Most thermal printers speak ZPL or TSPL, and label templates are prepared accordingly. On the Tagdio side, label design and the printing flow are built on exactly that path.
Do you visit the warehouse?
The first round is on site. Advice given without seeing the flow usually does not survive contact with the warehouse. Later sessions can run remotely.
Can we count without stopping the operation?
Yes, that is what cycle counting is for. The warehouse is split into zones on a calendar; a small section is counted daily and variance is caught while it is still small.
We use a 3PL, is this still useful?
Useful but limited. In that case the work focuses on your side: stock publishing, product data and the return flow. If we cannot touch the physical flow, we say so up front.
Let us walk the warehouse together
Tell us how many channels you sell on, your daily order volume and the step that hurts most. In the first conversation we will work out where to start and what can be fixed quickly.
