E-commerce Consulting
For a business running its own store, marketplace accounts and a warehouse, the problem is rarely confined to one channel. We look at the whole picture: which channel earns, which product carries the business, where money leaks.
Plenty of brands have revenue and no profit. Ad costs went up, the return rate grew quietly, shipping and commission never fully entered the calculation, and campaign decisions get made on instinct. That picture has to be clear before growth makes sense.
We start by bringing sales, product, cost and advertising data into one table. Once contribution margin exists per product, it becomes obvious which product deserves ad spend and which campaign is losing money.
After that the work moves in three directions: lifting conversion, fixing the channel mix and keeping operations stable underneath. If stock, shipping or accounting is shaky, growth only scales the existing problems.
Four pillars of the work
Channel strategy
The balance between your own store and marketplaces. On Trendyol, Hepsiburada and Amazon we work out the real cost including commission, shipping and returns, then decide which product belongs on which channel.
Product data
Titles, images, variants and category mapping. While product data is messy neither search nor advertising works. This layer gets the same discipline on the site and on every channel.
Conversion
Category, product, cart and checkout flow. When the free shipping threshold, payment options, delivery time and return promise are clear, conversion rises independently of ad spend.
Operations and profit
Stock sync, order and return flow, contribution margin tracking, accounting alignment. This is the ground that has to carry a growing order count.
What we see most often
The product you think earns is losing money
When shipping, commission and return costs are not allocated to the product, the best seller can be the biggest loss maker. Once the table exists, campaign decisions change too.
A reactive campaign calendar
Discounts happen because a competitor discounted, and without a margin plan the discount becomes the permanent price. With written rules, discounting stays a tool.
Stock data is lying
When channel sync lags, sold items get cancelled and store ratings and visibility drop. The bill for that loss usually ends up blamed on advertising.
Product data copied into the channel
A store opened without category and attribute mapping stays invisible in the channel's own search. The same catalogue performs completely differently once mapping is right.
Nobody reads the return reasons
Returns caused by sizing, images or descriptions often drop after a single fix. The return reason report is an untouched source of profit in most brands.

No business needs all of this. After the first read we choose together where to start.

How we work
- 01
Gathering data
Sales, product, shipping, return and advertising data get combined in one table. For most brands these numbers sit side by side for the first time.
- 02
Unit economics
We produce contribution margin per product and per channel. We do not discuss strategy before it is visible what actually earns.
- 03
Priorities and plan
Work that touches profit quickly gets separated from structural work. Who does what and when is written down.
- 04
Implementation
Site, channel and operations move in parallel. Where development is needed our own team steps in.
- 05
Rhythm
A short weekly read, a wider monthly one. Decisions come from data rather than from campaign excitement.
Who this is for
Good fit
- Brands with a steady flow of orders
- Businesses running their own store and marketplaces together
- Companies whose revenue grows while margin erodes
- Manufacturers or importers building their own brand
Not a good fit
- Ideas where the product and supply chain are not settled yet
- Anyone looking for a one off campaign setup
- Setups that cannot share data; without unit economics consulting turns into guesswork
- Projects that only want follower growth
What we watch
No ready made promises. These are the metrics we track, and targets are set against your own data.
Our own products
Where stock and warehouse work is the bottleneck, Stokmatic can step in; on the finance and accounting side, Muhasefy. Neither is mandatory. We are comfortable working with your current systems and only suggest our products when they genuinely fit.
How the engagement works
Scope and duration
Usually a diagnosis phase followed by monthly work. A short focused project on a single topic is possible too; we write the scope around what is actually needed.
Team and communication
We work with your team: operations, finance and, if there is one, software in the same meeting. Work slows down when the person who decides is not at the table.
Reporting
A short weekly read and a wider monthly one. The tables stay with you, so when we step away you can keep running the same system.
Frequently asked
Can I get help only on the marketplace side?
You can. We still take the first read across the whole business, because a marketplace margin problem usually comes from pricing structure or return rates. After that we can narrow the scope to the channel you want.
Are you consultants or an agency?
Both. We produce the strategy and take on the implementation when needed. Because we have our own software team, integration and site work does not stop at advice.
Do you run the ads as well?
Ad optimization is a separate service but it sits at the same table. Scaling ad budget before unit economics exist usually just accelerates the losses.
Do I have to share my data?
This work is not possible without product, cost and order data. We sign a confidentiality agreement, handle personal data under KVKK and ask only for what the work requires.
How long does it take?
The first diagnosis usually takes two to three weeks. Structural work settling in takes three to six months depending on the number of channels and the state of operations.
I am a small brand, is it too early?
When order volume is still very low, focusing on product, price and content beats consulting. If that is the case we say so directly and suggest talking when the timing is right.
Let us build the picture together
Tell us which channels you sell on and share a recent order breakdown. In the first conversation we will work out where to look and which job comes first.
